Shipping a rebrand and a replatform at the same time

Doing both together is harder — and often the right call. Here's how to sequence the work so neither compromises the other.

Common wisdom says never ship a rebrand and a replatform together. In practice, separating them often costs more, takes longer, and produces a worse result.

  • The new platform can be built for the new brand, not retrofitted.
  • Internal teams learn one new system, not two in sequence.

How to sequence the work

Treat brand as the input and platform as the output. Lock the brand system — tokens, type, motion, tone — before serious platform build starts. Every platform decision after that becomes easier because there's a clear standard to build to.

Protect the launch

  • Freeze scope 4–6 weeks before go-live. New ideas go on the v1.1 list.
  • Run a private beta on the new stack with real customers, not just staff.
  • Have a rollback plan you'd actually be willing to use.

Done well, a combined launch feels like a step change to customers and a relief to the team. Done badly, it's the reason people say never to try it.
